The average heat pump replacement cost is about $8,350, according to Fixr’s 2026 data, and a standard central system usually costs $8,000 to $15,000 to replace. Carrier puts most 2026 replacements between $6,000 and $25,000 installed, with high-efficiency and geothermal systems at the top of that range.
This guide breaks down heat pump replacement cost by size and system type, explains what a quote should include and helps you decide whether to repair or replace. For a first-time installation, see our guide to heat pump cost by home size. All prices were checked on November 3, 2026.
Heat pump replacement cost by size
Capacity is the biggest single factor in heat pump replacement cost, so start with the size of your current unit. Also, the model number on the outdoor unit usually tells your contractor its tonnage.
| Heat pump size | Typical home size | Installed replacement cost |
|---|---|---|
| 2 tons | — | $7,000–$11,000 |
| 3 tons | 1,500–2,000 sq ft | $9,000–$13,000 |
| 4 tons | — | $10,000–$14,000 |
| 5 tons | — | $12,000–$16,000 |
About these numbers: PICKHVAC’s ranges include the outdoor unit, an indoor air handler or coil and installation labor. Its guide was published on June 27, 2025. For comparison, This Old House’s 2026 homeowner survey found that a 2,000 sq ft home typically needs 3 to 5 tons and pays about $12,000 on average.
Heat pump replacement cost by system type
However, if you’re switching to a different kind of heat pump, the price changes a lot. Here’s how the main options compare.
| System type | Replacement cost range (PICKHVAC) | Average paid (This Old House, 2026) |
|---|---|---|
| Central air-source, standard | $8,000–$15,000 | $8,007 |
| Central air-source, high efficiency | $12,000–$20,000 | — |
| Ductless mini-split, single zone | $1,500–$5,000 | $3,250 |
| Ductless mini-split, multi-zone | $5,000–$15,000+ | — |
| Geothermal | $12,000–$30,000+ | $17,000 (small or medium home); $30,000+ (large home) |
What a heat pump replacement includes
Keep in mind, however, that a replacement is more than swapping one box for another. According to Carrier, a typical change-out also covers new refrigerant line connections or new lines, a new drain pan and safety switch, new duct connections, filters and a thermostat.
On the other hand, some costs may not be in the base price. Therefore, ask about each of these before you sign:
- Labor: PICKHVAC says labor and overhead are frequently more than half of the total. A simple replacement takes one to two days and $1,000–$3,000 in labor, at about $75–$150 per hour. In This Old House’s survey, 58% of homeowners who replaced a unit paid $150 or more per hour.
- Permits: usually $100–$300 (PICKHVAC).
- Removal of the old unit: a few hundred dollars, or $500–$1,000+ for large jobs (PICKHVAC).
- Ductwork: about $2,000–$3,000 per ton if your ducts need to be replaced (PICKHVAC).
- Dual fuel: adding a gas furnace as backup costs about $3,000 or more (PICKHVAC).
In contrast, reusing ductwork and electrical connections that are in good condition can make a replacement slightly cheaper than a brand-new installation, according to Carrier.
Repair or replace your heat pump?
Before you accept a heat pump replacement cost, check whether a repair would do the job. Most problems are fixable, though. In fact, Fixr puts the average repair at $400, and most repairs cost $150–$650. By contrast, here’s what common repairs cost compared with a new system:
| Repair | Typical cost (Fixr, 2026) |
|---|---|
| Service call | $75–$250 |
| Capacitor replacement | $100–$400 |
| Refrigerant recharge | $100–$600 |
| Refrigerant leak repair | $200–$1,500 |
| Reversing valve replacement | $350–$700 |
| Blower motor replacement | $300–$1,000 |
| Compressor replacement | $800–$2,500 |
| Condenser replacement | $1,000–$4,000 |
| Air handler replacement | $1,500–$3,500 |
So when does replacement make more sense? Fixr suggests three quick tests:
- The $5,000 rule: multiply the unit’s age by the repair cost. If the result is over $5,000, replacing is usually the better deal.
- The 50% rule: if one repair costs more than half the price of a new unit, replace it.
- Age and history: repair is usually better if the unit is under 10 years old and the problem is minor. However, replacement makes sense when the system is 10–15 years old, needs frequent repairs or has a major component failure.
For context, Fixr puts the average heat pump lifespan at 10–15 years, while Carrier says a well-maintained unit typically lasts 10 to 15 years. Meanwhile, in This Old House’s survey, about 68% of owners repaired their heat pump instead of replacing it, and nearly 67% of those who replaced had a system at least 10 years old.
Heat pump replacement cost by state
Where you live also shapes your heat pump replacement cost, because labor rates and climate differ. PICKHVAC reports these 2023 median installed costs:
- Florida: $8,700
- Massachusetts: $15,854
- Colorado: $16,589
- California: $21,649
These are older figures, so use them to compare regions rather than as a current quote.
How to lower your heat pump replacement cost
- Check incentives first. The federal 30% tax credit ended for heat pumps installed after December 31, 2025, according to the IRS. Still, federal Home Energy Rebates are available in select states, and many utilities offer their own rebates. You can search by ZIP code with the ENERGY STAR rebate finder.
- Get at least three quotes. Then compare the same capacity, efficiency rating and scope of work.
- Reuse what still works. Similarly, ducts and wiring in good condition keep the price down.
- Choose efficiency wisely. According to PICKHVAC, going from 14 to 16 SEER adds about 10% to the equipment cost, so weigh the energy savings against the higher price.

Frequently asked questions
How much does it cost to replace a heat pump in a 2,000 sq ft house?
About $12,000 on average for a 3- to 5-ton system, according to This Old House’s 2026 survey. PICKHVAC lists $9,000–$13,000 for a standard 3-ton replacement that reuses existing ducts.
Is it worth repairing a 15-year-old heat pump?
Usually not, especially for a major repair. Fixr recommends replacement once a unit is 10–15 years old and needs frequent or expensive work. For example, a $400 repair on a 15-year-old unit gives 6,000 under the $5,000 rule, which points to replacement.
How long does a heat pump replacement take?
Generally, a simple replacement takes one to two days, according to PICKHVAC. However, jobs that add ductwork or electrical upgrades take longer.
Is a new compressor cheaper than a new heat pump?
Yes, at first. Fixr puts compressor replacement at $800–$2,500, compared with an average of $8,350 for a whole new heat pump. Even so, on an older system a new compressor may not be worth it, because other parts are likely to fail soon.
Which heat pump brands cost the least?
In This Old House’s 2026 survey, average equipment-only prices ranged from $4,550 for Ruud and $4,600 for Rheem to $9,050 for Lennox and $9,550 for Trane. However, installation comes on top of these figures.
